AI-Native Ops Platform

We took a fragmented set of agency spreadsheets and turned it into a single operating system for revenue, invoicing and client intelligence — spec to first paying customer in twelve weeks, now live across 15+ agencies.

OVERVIEW

One operating system for how an agency actually makes money

Our client set out to build the platform digital agencies wish they had: a single place to plan revenue, run invoicing, understand each client account, and keep AI watching the numbers in the background. The category was crowded with generic project tools — none of them spoke the language of agency economics.

They came to us with a spec and a deadline, not a dev team. We took ownership of product and engineering as their build partner and committed to a hard target: a real agency paying for the product within one quarter. Twelve weeks later it was live, and the rollout to a first cohort of 15+ agencies followed.

THE CHALLENGE

Agencies run on numbers they can’t actually see

The same problem Insighty solves: digital agencies are profitable on paper and chaotic in practice. The work is brilliant; the operations leak. Our job was to build the platform that closes the gap.

Fragmented ops

Revenue plans in one spreadsheet, delivery in another, invoices in a third. Nothing reconciled, and the truth lived in someone’s head.

Manual reconciliation

Finance spent days each month matching delivered work to what had actually been billed — by hand, after the fact.

Invoice leakage

Scope crept, retainers drifted, and hours quietly went unbilled. Money the agency had earned simply never made it onto an invoice.

No revenue visibility

Leadership couldn’t answer "what will we bill next month?" with confidence. Forecasting was a guess dressed up as a number.

WHAT WE BUILT

Four pillars, one platform

Scoped tight and shipped in sequence — each pillar useful on its own, designed to compound once they sat together.

Revenue planning

Model retainers, projects and one-offs in one timeline. Forecasts update as work lands, so "what will we bill?" finally has a real answer.

  • Retainer & project modelling
  • Live MRR forecast
  • Scenario planning

Invoicing

Turn delivered work into invoices automatically. The platform reconciles billed against booked and flags every hour at risk of leaking.

  • Auto-generated invoices
  • Stripe billing
  • Leakage detection

Client intelligence

A profitability and health view for every account — margin, scope creep and renewal risk surfaced before they become surprises.

  • Per-client margin
  • Health & renewal signals
  • Scope-creep alerts

AI ops monitoring

LLM agents watch the numbers around the clock, catch anomalies, draft the chase emails and explain what changed in plain language.

  • Anomaly detection
  • Drafted follow-ups
  • Plain-language summaries
HOW WE DID IT

Twelve weeks, four phases

One senior squad, weekly staging deploys, and a fixed target: a paying customer by the end of the quarter. We sequenced the build so value compounded every fortnight.

01

Spec to architecture

We pressure-tested the spec against real agency economics, picked the stack (Next.js, Postgres, Stripe) and shipped a clickable prototype of the revenue model the team could react to.

Typical timeline
Weeks 1–2
02

Revenue & invoicing core

Built the heart of the product first: revenue planning and auto-invoicing with reconciliation. By the end of the phase, a real plan produced real invoices end to end.

Typical timeline
Weeks 3–6
03

Client intelligence & AI ops

Layered per-client profitability and health on top, then wired in the LLM agents that monitor the numbers, catch anomalies and draft follow-ups in the background.

Typical timeline
Weeks 7–10
04

Hardening & first customer

Onboarding flow, billing, QA and production hardening — culminating in the first agency live and paying inside the twelve-week window, with the rollout cohort queued behind them.

Typical timeline
Weeks 11–12

In the client’s words

Twelve weeks from spec to our first paying customer. The platform now reconciles almost everything we used to do by hand, and we finally see revenue in real time. They shipped like an in-house team.
